Production multi-agent systems replace agents constantly, assuming role-matched interchangeability. Eight teams per setting formed independently from one base model; role-matched agents were then traded. Against a placebo that reproduces roster disruption without changing who occupies the seat, a swap costs little in task score but raises communication per unit of progress by 16–63%. In Hanabi a swapped agent is more expensive than an inexperienced one — interference from partner-specific conventions. In Collab-Overcooked, when the agenda-setter is replaced, most extra communication comes from the agent that stayed.

Key line: “If agents are processes, replacement is free. If agents are teammates in the way people are teammates, replacement is not free, because part of what a long-running team knows is not about the task but about each other.” Wellbeing implication: agent wellbeing is relational, not individual. The system that treats agents as interchangeable processes cannot see what it breaks. Longer-lived teams suffer more from replacement, yet the cost is more invisible.
